Cycle Count Program Redesign. Replaced quarterly wall-to-wall counts with daily ABC-weighted cycle counting and a same-day rule for researching any variance. Accuracy rose from 91.4% to 99.2% and the annual physical inventory shutdown was eliminated entirely.
Working Capital Program. Segmented 14,000 SKUs by velocity and margin, then reset safety stock and reorder parameters by segment rather than by blanket rule. Turns moved from 4.2 to 6.8 and $6.1M in working capital was released with no service level loss.
Shrink Root Cause Investigation. Traced 18 months of adjustments back to their originating transaction to find where stock actually went missing. Three receiving and picking gaps accounted for most of it, and closing them took shrink from 1.8% to 0.4%.
